I've run recruiting and sales teams at three different companies now, between CoRecruit, HubSpot, and Vidyard, and I’ve always run into this one problem:

Here's what that looks like in practice. Keep the first prompt simple. You don't need a fancy setup to get real value here. Something like: "Look at our business development pipeline over the last six months. Where are deals getting stuck, and how does that compare to three months ago?"
If your CRM is connected, that's usually enough to get a real, honest answer back. When we ran this internally, the pattern that came back was a drop-off between demo and free trial. Plenty of people engaged, excited, on the hook, and then a chunk of them just never took the next step on their own.
That's a top-of-funnel signal. It tells you where to look. It doesn't tell you why, and why is where the real work starts.
You figure out why a bottleneck is happening by reviewing the call recordings and transcripts from that exact stage, since they show the discovery questions, objections, and missed next steps a pipeline report can't.
Ways to diagnose why a bottleneck is happening:
This is where call data earns its keep. A pipeline report gives you the symptom. Your call recordings and transcripts give you the cause: were discovery questions shallow? Did the rep fail to quantify urgency? Did the call end without a next step being booked at all?
There's a sales concept worth knowing here, and I use it constantly: booking a meeting from a meeting, or BAMFAM for short. It comes from a sales trainer named Kevin Dorsey, and it's really just deal control. Across the teams I've run, reps who consistently get a mutually agreed next step booked before hanging up close somewhere in the 30 to 45% range. Reps who run the exact same call but skip that step close closer to 5%. If your AI analysis shows reps aren't securing next steps, you've found your lever, and it's a bigger one than most people think.
Ninety-one percent of recruiter conversations happen over the phone. That means most of this diagnostic gold is sitting inside calls that never get written down anywhere unless something is recording and transcribing them for you.
Once you know roughly where and why the bottleneck is happening, ask your AI assistant to build you a scorecard straight from your own best calls. Point it at a handful of calls from your strongest performers and ask it to define what a great business development call looks like for your team specifically. Not a generic sales rubric pulled from a textbook. Yours.
I like to think of the AI assistant as a new hire here, honestly. If Ben on my team is my sourcer, I don't go source candidates myself and hand him the list. I tell him what I need, he does the heavy lifting, and I coach him on the result. Treat the AI the same way. Give it the goal, let it draft, then coach it like you would any new team member:
This is basically the 10-80-10 principle in practice: you spend 10% of the effort telling it what you want, it does 80% of the heavy lifting, and you spend the last 10% coaching it toward what good looks like.
Run the same scorecard again a few weeks later. This is the step teams skip, and it's the one that counts the most. One of two things shows up: reps who improved, and reps who didn't. Both are useful. A rep who jumps seven points clearly absorbed the training. A rep who slips backward or stays flat is telling you the coaching didn't land, or something else is going on that a real one-on-one conversation needs to uncover.
That's the difference between coaching once a quarter and coaching every month, for the cost of your own time.
